How to Build a Metric Definition Table for an Executive Dashboard

Summary: When dashboard numbers disagree after launch, the chart is rarely the root cause. Metric definitions, time ranges, filters or data sources were not aligned. A definition table should record each metric's name, business meaning, formula, period, dimensions, source, update frequency, owner and permissions so every management number can be explained, checked and traced.

Start from management questions, then choose metrics

An executive dashboard should not simply move every existing report onto a screen. First list the questions managers need answered: “Are we on target this month?”, “Which projects are delayed?”, “Which customers have collection risk?” or “Is stock accumulating?” Map each question to outcome, process and risk measures. This prevents the page from becoming a wall of unrelated numbers.

What if the same metric has several versions?

Put each department's current formula, source and use side by side before deleting anything. Then let the business owner choose the primary dashboard definition. If multiple versions are genuinely needed, distinguish them in the names, such as “contracted sales value,” “invoiced revenue” and “cash collected,” and state which pages and users should see each. Do not label all three simply “sales.”

Not every measure needs live refresh

Live updates raise interface, processing and operating costs, but do not necessarily improve decisions. Equipment status and alerts may need real-time or minute-level updates. Sales, projects, collections and profit are often updated daily, weekly or at business milestones. Ask whether a manager needs to act immediately when the value changes.

Record business and data owners separately

The business owner explains meaning and use; the data owner handles source-system fields, quality and sync failures. The technical team implements approved definitions in interfaces, calculations and pages, but should not decide business definitions on behalf of the department. When numbers are disputed, the table identifies who approved the definition and where to check it.
